01 — The Opportunity
ERP fragmentation crippling executive visibility across 80+ countries
The Opportunity
A century-old global manufacturing conglomerate operating across 80+ countries faced increasing complexity within its EMEA division — a complexity born from decades of acquisitions, organic growth, and regional autonomy. While a portion of operating companies were aligned on modern ERP and CRM systems, many continued to operate on heterogeneous legacy platforms — JDE variants, Infor LN, region-specific systems, and in some cases bespoke solutions built decades ago. Each system had its own schema, master data definitions, and business logic, creating reporting silos that made consolidated executive visibility effectively impossible. Regional leadership faced 15–20 separate dashboards with inconsistent KPI definitions, manual Excel/email reporting workflows that consumed analyst bandwidth and introduced reconciliation errors, and prohibitive onboarding complexity for newly acquired entities. The technical debt was compounding: every new acquisition or system upgrade increased the fragmentation, and the cost of inaction was growing faster than the cost of transformation.
- 0125–30 operating companies required consolidated sales and opportunity reporting.
- 0215 operated on heterogeneous legacy ERP systems with significant schema variation.
- 0315–20 separate dashboards needed for regional performance review.
- 04Inconsistent KPI definitions and manual reporting across regions.
- 05Every new acquisition increasing fragmentation — onboarding complexity and technical debt compounding with each entity added.
- 06Analyst bandwidth consumed by manual reconciliation rather than strategic analysis — the human cost of ERP fragmentation.
02 — The Solution
An ERP-agnostic Azure data platform with medallion architecture
The Solution
We evolved the existing Azure data architecture into a flexible, multi-ERP adaptive analytics platform capable of harmonizing diverse ERP ecosystems into a canonical sales and opportunity model — regardless of source system. The platform was built on a medallion architecture (Bronze → Silver → Gold) with an incremental load strategy that minimized processing overhead, Change Data Feed implementation for near-real-time data freshness, and a schema drift handling framework that automatically detected and adapted to upstream ERP changes without breaking downstream reports. The canonical model was the architectural centerpiece: a normalized, business-aligned data structure that abstracted away source-system differences, enabling a single Power BI semantic layer to serve all 25–30 operating companies through one set of reports, one set of KPI definitions, and one version of the truth.
- 01Azure Data Factory — Pipeline orchestration across all ERP sources.
- 02Azure Databricks — Transformation logic and schema harmonization.
- 03Azure Synapse Analytics — Enterprise data warehouse (terabyte-scale).
- 04Power BI — Unified semantic reporting layer for executives.
- 05Azure DevOps — CI/CD-first multi-environment governance (Dev → Test → Pre-Prod → UAT → Prod).
- 06Snowflake schema design: 4 Fact tables + ~10 Dimension tables.
- 07JIRA-based Agile sprint execution and project management.
- 08Schema drift handling framework — automatic detection and adaptation to upstream ERP changes without downstream report breakage.
- 09Canonical data model abstracting source-system differences — enabling one set of reports and KPI definitions across all operating companies.
03 — The Impact
From 20 dashboards to one executive view — at terabyte scale
The Impact
The platform processes ~100 million rows daily across 3 ETL cycles, with ~150+ GB processed daily and a terabyte-scale warehouse footprint — delivering the kind of consolidated commercial visibility that had been impossible when data lived across 15+ disconnected systems. Leadership transitioned from fragmented data consumption — toggling between dashboards, reconciling numbers, and debating definitions — to centralized, trusted commercial intelligence accessible through a single Power BI interface. ERP onboarding was reduced to 2–3 weeks for previously integrated variants and 4–6 weeks for entirely new systems, transforming what had been a months-long integration project into a repeatable, sprint-based process. What began as a focused pilot initiative for a subset of EMEA operating companies evolved into a region-wide transformation program — and the platform now serves as the architectural blueprint for global rollout across South America, Asia, and Africa.
- 0125–30 operating companies unified under a single reporting framework.
- 02~100 million rows processed daily across 3 ETL cycles.
- 0315–20 regional dashboards consolidated into a single executive view.
- 04ERP onboarding reduced to 2–6 weeks.
- 05Standardized KPI framework across the entire EMEA division.
- 06Platform now serves as a blueprint for global rollout across South America, Asia, and Africa.
- 07Analyst bandwidth reclaimed from manual reconciliation and redirected to strategic commercial analysis.
- 08Schema drift resilience proven in production — upstream ERP changes handled automatically without downstream disruption.
